Start from a decision
Most reporting begins with whatever a tool can export. Reverse the process. List the decisions the team needs to make this month: whether to increase channel spend, revise an offer, or repair an onboarding step. Then identify the evidence each decision requires.
A metric earns its place by changing a decision.
Pair volume with quality
Leads need a qualification measure. Revenue needs a margin context. Reach needs an audience definition. A headline number can improve while the business becomes less healthy. Show the useful companion measure next to the number everyone already knows.
Agree on definitions
Write down what counts as a lead, an activated customer, and a retained account. Assign one source of truth and one owner. Good measurement is as much an operating agreement as a technical integration.
A small exercise, before the next meeting
Set aside twenty minutes with the people closest to your customers. Write your answers independently, compare the differences, and choose one change to test this week. Keep the scope small enough to learn something. Strategy becomes useful when it changes a real decision.
